Fractional COO

A fractional COO for small businesses, with the systems to back it up.

“I'm running the business and doing every job in it. Nobody is steering.”

A fractional COO, or fractional chief operating officer, is a part-time COO: an experienced operator who runs the operating side of your business, reads the numbers and decides the next moves, without a full-time executive salary. The COO Seat is ours, built for small businesses. Fractional COOs commonly charge $3,000 to $15,000 a month. The COO Seat starts at $2,000 a month at our founding rate, plus a $3,500 setup, and it comes with the AI agents a COO needs to steer: the setup buys our Back Office agents, built in your business and yours to keep, so every number lands on one live scoreboard.

It's working today

Run by two operators: a Denver rental company on 150 automations and Luna, and a salon, agency and Airbnb in Pittsburgh.

What a fractional COO does

A chief operating officer owns how the business runs: the systems, the workflows, the numbers and the plan. A fractional chief operating officer does that job part-time, for a few companies at once, so a small business gets an operator's judgment without a six-figure hire.

In practice that means building a scoreboard you can read, finding where money and time leak out, fixing the processes that keep breaking, deciding which tools to keep and which to cut, and holding a steady rhythm where the numbers get read and the next moves get decided. The owner gets to be the owner again.

We put a number behind just about everything

Most small businesses run on feel. The owner has a sense of which services make money, how long jobs take and where the customers come from, and a lot of the time that sense is close. Close isn't good enough when you're deciding what to charge, who to hire or where to spend.

With AI, just about anything in a business can be measured, automatically and every day, without anyone filling in a spreadsheet. So the COO Seat doesn't start with opinions. It starts with numbers, and every recommendation we make has one behind it.

Once something has a number, it can be improved. Shaquan's turnover platform, PrattsWay, showed his team that two cleaners turn a house just as fast as three. At Lost Sheep Salon, we built a Bluetooth scale into an app that weighs the color used on every client, so the price of a service stops being a guess.

What we track

  • Where every customer came from, and what each one was worth.
  • How long every job, appointment or turnover really takes, and who was on it.
  • What each job really costs: labor, product, materials and time.
  • Every call, message and lead: answered, followed up or lost.
  • Where the cash goes each week, and which costs are creeping up.
  • What your team's hours actually go to.
  • Anything else that matters to your business. If it happens, we can usually count it.

Grow the business, or buy back your time. We know how to do both.

Every owner wants something different out of the business. Some want to grow: more customers, a second location, a bigger team. Others want the business to run with less of them in it, so they can get their evenings, weekends and attention back. Plenty want some of each.

The numbers are the same either way. The moves are different. If you're growing, we'll show you where the next dollar of marketing should go, which services to push, when to hire and what a new location has to hit. If you want your time back, we'll show you which work to hand to an agent or a person, what to stop doing entirely, and how to step back without anything slipping. We've done both in our own businesses.

“Maybe you don't need a bigger business. Maybe you just need your business to take up less of your life.”Brilyn, owner of Lost Sheep Salon and Zach's partner, on Instagram

Which Seat is yours?

  • You're growing and the systems aren't there yet. Things live in your head and on sticky notes. We build the systems, put every number on one scoreboard and hand you the plan each month. Your team makes the moves. That's the COO Seat.
  • You want your time back. The business works, but only when you're in it. We build the systems that carry the daily work, so the hours come back to you. That's the COO Seat too.
  • You want to be hands-free. We run it: the ads, the pricing, the tuning and the follow-through. You approve the big moves and hear from us when something is a real emergency. That's the COO Seat, done for you.

What done for you means

  • Every day: your agents answer the phones, texts and inbox, your books are kept, your scoreboard stays live, and we watch all of it.
  • We keep everything we built tuned and running. If something needs attention we handle it, and you hear about it after, unless it's an emergency.
  • Every week: we make the moves, like ad changes, pricing updates, agent tuning and the follow-up that got missed, then check in on what we changed and what it did.
  • Every month: a clean close ready for your accountant, and a call with both founders on where the business goes next.
  • What stays with you: emergencies, your ad spend, and a yes on anything that spends your money or speaks in your name.

Why ours comes with systems, not just advice

Most fractional COOs arrive with experience and a spreadsheet. The work of actually running the fixes still lands on you or your team, and that's usually where it stalls.

The COO Seat comes with agents, not just a spreadsheet. We build and run our Back Office package inside your business: the books, receipts and bills, invoicing, a daily cash view and an inbox chief of staff. That's how every number lands on your scoreboard without anyone typing it in. With the COO Seat done for you, we build and run the Full AI Operator: the agents your business needs, managed by one AI. The advice and the follow-through come from the same place, so the plan we agree on in the monthly call actually happens.

What you're really paying for is us

The agents do the daily work. They answer, they count, they keep the books. What they can't do is look at your numbers and tell you what to do about them. That part is us.

You get two operators who run our own businesses on these same systems, who have made the mistakes on our own money first, and who are in your corner. On the COO Seat that's two calls a month: one with both founders to set the plan, and a mid-month check on how it's going. Between calls you can message us and a founder answers within one business day.

With the done-for-you Seat you get a check-in every week, so you always know what we changed and what it did.

Who sits in the seat

Shaquan brings the operator's side. He runs Cashaw Management and its two Denver rental brands on systems his team built, with Luna, his AI manager, handling the day-to-day. He used to be in the business nearly every day. Now he checks in about once a month.

Zach brings the builder's side. He runs the back office of Lost Sheep Salon, his agency Kemmer Solutions and an Airbnb in Pittsburgh on systems he built with Zion, his AI builder. When a number moves, he knows which system moved it and how to change it.

What we do every day

  • Your scoreboard kept live: revenue, bookings, new customers by source, ad return and costs, updated automatically.
  • Your books kept: transactions categorized and reconciled, and a clean monthly close ready for your accountant.
  • Every system we run for you watched from outside your business, so problems are caught before your customers see them.
  • Anything that needs you flagged the moment it happens, not at the end of the month.

What you get every month

  • One scoreboard: revenue, bookings, new customers by where they came from, ad return and costs, on one page.
  • What your systems did: the work they handled, the hours they saved and what needs your attention.
  • The next moves, toward growth or toward your time back: what to change, where to spend and what to stop, in plain English.
  • A call with both founders to decide together where the business goes next, and a mid-month check on how the plan is going.
  • A founder on the other end between calls: message us and we answer within one business day.

Questions the scoreboard answers

  • Which customers, services or jobs actually make money, and which just keep us busy?
  • What's the lowest we can charge and still make a profit?
  • Which marketing brings in customers, and which just spends money?
  • Where is time being wasted, and what could run without a person?
  • Are costs creeping up anywhere?
  • What's the one thing to fix next?

The agents are yours to keep

The setup fee on the COO Seat buys our Back Office agents. They're built in your business and they're yours to keep, whether you stay three months or three years. The done-for-you Seat has no setup fee: the Full AI Operator is included, and it's yours to keep once the 3-month minimum is paid.

After the minimum you can stop anytime, and the agents keep running. You pay their usage at cost, and monitoring is optional. Your data, your books and every account in your name are always yours.

Fractional COO, full-time COO or consultant?

  • A full-time COO: an executive salary plus benefits, in the business every day. Right when operations are too big for anything part-time.
  • A fractional COO: an experienced operator, part-time, commonly $3,000 to $15,000 a month. Right when you need the judgment but not the full-time cost.
  • A consultant: a project and a report at the end. Right for a one-time question, but nobody stays to run the answer.
  • The COO Seat: a fractional COO plus the systems to steer by, from $2,000 a month at our founding rate. Built for owner-operated businesses that want both.

Fractional COO or fractional operations manager?

A fractional operations manager keeps the day-to-day running: schedules, vendors, checklists, the team's week. A fractional COO owns the bigger picture: the numbers, the systems, the plan and the decisions about where the business goes next. Many small businesses need a bit of both. The COO Seat covers the COO side, and the systems we run handle much of the day-to-day an operations manager would.

Signs your business needs a fractional COO

  • Every decision still runs through you, and you're the bottleneck.
  • You can't say where last month's new customers came from.
  • Revenue went up, but profit didn't.
  • The same problems come back every month.
  • You pay for tools nobody fully uses.
  • You haven't taken a real day off in months.

Anywhere in the country

The calls are on video and the systems run in the cloud, so the COO Seat works for small businesses anywhere in the United States. Our founders are in Denver and Pittsburgh, and we meet in person there when it helps.

How it starts

The first month is about getting the numbers right. We connect what you already have, like your booking system, your books, your ad accounts and your phone line, and set a baseline so every month after can be compared to it. From there it's a steady rhythm: read the numbers, decide the moves, check the results mid-month.

What it costs

The Seat is priced to the size of your business. At our founding rate, for one location doing up to $500K a year, the COO Seat is $3,500 to set up and $2,000 a month. The setup buys our Back Office agents, built in your business and yours to keep, plus your scoreboard. Twice a month we work the plan with you on a call, and you can message us in between. Want us to make the moves too, from ad changes and pricing updates to tuning your systems, with a weekly check-in so you just approve? That's $4,000 a month with no setup fee. It includes the Full AI Operator, which is yours to keep after the 3-month minimum. For two locations, or up to $1.5M a year, the Seat is $3,000 a month and done for you is $6,000. Bigger than that is quoted. A new location, a new system or a new ad platform gets its own quote, and your ad spend is always paid by you. Both have a 3-month minimum, because it takes a few months to show the difference. After that it's month to month.

Questions owners ask

What does a fractional COO do?

Runs the operating side of your business part-time: builds a scoreboard, fixes the processes that keep breaking, decides which tools to keep, and holds a monthly rhythm where the numbers get read and the next moves get decided.

How much does a fractional COO cost?

Fractional COOs commonly charge $3,000 to $15,000 a month. At our founding rate the COO Seat starts at $2,000 a month plus a $3,500 setup that buys the agents, or from $4,000 a month done for you with no setup fee. A business with two locations, or up to $1.5M a year, is $3,000 or $6,000.

What's the difference between a fractional COO and a full-time COO?

A full-time COO is an executive salary and benefits, every day. A fractional COO brings the same kind of operator judgment part-time, for a fraction of the cost.

What do you actually track?

Just about anything that happens in your business: where customers come from, what each job costs, how long work takes, where the cash goes and what your team's hours go to. With AI it's counted automatically, so decisions stop being guesses.

What if I don't want to grow, I just want my time back?

That's a goal we plan for too. We use the same numbers to show which work can go to an agent or a person and how to step back without anything slipping.

Is the COO Seat a fractional COO?

Yes, built for small businesses. We run and watch your systems every day and sit in the operator's seat with you every month, for a fraction of a full-time hire.

Do you work with businesses outside Denver and Pittsburgh?

Yes. The calls are on video and the systems run in the cloud, so we work with small businesses anywhere in the U.S.

How often do we talk?

On the COO Seat, twice a month: a plan call with both founders, Shaquan Pratt and Zach Kemmer, and a mid-month check-in. You can message us between calls and a founder answers within one business day. With the done-for-you Seat there is a check-in every week.

Which agents come with the COO Seat?

The COO Seat's setup buys our Back Office package, built in your business. The done-for-you Seat includes the Full AI Operator. Either way, the agents are yours to keep.

What happens to the agents if I stop the Seat?

You keep them. The Seat's setup fee buys the Back Office agents, and the done-for-you Seat's Full AI Operator is yours once the 3-month minimum is paid. They keep running after you stop: you pay usage at cost, and monitoring is optional. Your data and accounts are always yours.

Is there a minimum?

Three months. It takes that long to show the difference in your numbers. After that it's month to month.

Do you give tax advice?

No. We keep your books clean and ready for your accountant, who handles taxes.

How is this different from an accountant?

Your accountant looks backward at taxes and compliance. The COO Seat looks at how the business is running right now and what to do next: marketing, pricing, customers and operations.
