How much does an AI consultant cost for a small business?
By Zach Kemmer · November 5, 2026
Published 2026 guides put AI consultants at roughly $100 to $300 an hour, first projects from a few thousand dollars to $30,000 or more, and monthly retainers from about $1,500 to $8,000. Those numbers are written for companies with a data team. A small business can start much smaller: a free assessment, then one paid hour on a real problem, then a build priced up front. What matters more than the rate is what you walk away with.
Start with the problem, not the price
Owners usually ask about cost when something hurts. The phone goes unanswered while you are on a job. Quotes sit for days. The books are two months behind. Leads go cold because nobody followed up. A good AI consultant starts there, with the problem, and prices the fix. A bad one starts with a tool and finds a problem to fit it.
Write down the one or two things costing you the most hours or customers before you talk to anyone. That list does more to control your bill than any negotiation.
The five ways AI consultants charge
- A free or low-cost assessment. A short call or a paid audit that looks at where your hours go and what AI could take. Free from some firms, a few thousand dollars from others.
- By the hour. You pay for advice and coaching. Simple to buy, but the bill is open-ended and nothing may be left running when the hours end.
- A fixed-price project. One defined thing gets built for a set fee. This is the easiest model to budget, as long as the scope is written down.
- A monthly retainer. Ongoing advice or management, usually a set number of hours or days each month.
- Per build. A specific piece of AI, like a receptionist or a follow-up Agent, priced as a product with a one-time fee. This is how we price our own builds.
What the market charges
These ranges come from published 2026 guides, and many of the guides are written by firms that sell the service, so treat them as rough benchmarks, not quotes. Independent consultants are commonly listed at about $100 to $300 an hour, with specialists above that and large firms well above it. One 2026 guide for small businesses puts a first project at $4,000 to $10,000 with a small firm, while others list $10,000 to $30,000 over one to three months.
Monthly retainers run from about $1,500 a month for light, post-launch support to $4,000 to $8,000 for a couple of days of advisory work each month. One firm's published September 2026 price list shows a readiness audit at $3,500 to $8,500 and an implementation sprint from $12,000, and says plainly that those are its own prices, not market averages. That caveat applies to every number in this section: sources disagree, and what counts as a small business differs from one guide to the next. Get two or three written quotes before you budget.
What actually drives the price
- Scope. One workflow costs a fraction of a connected system across your phone, calendar, books and inbox.
- Your software. Tools with open connections are cheap to wire together. Tools that are closed or old cost more time.
- Who does the work. Advice is cheaper than a finished build. A report is cheaper than something that runs every day.
- Who the consultant normally serves. A firm built for a company with $10 million in revenue prices like one, even when you hire them for a small job.
- What happens after launch. Software changes, passwords expire and connections drop. Ask who watches it and what that costs.
- Usage. AI calls, phone minutes and texts cost something every month. Ask for it at cost and in writing.
What a small business can reasonably spend
You do not need a five-figure engagement to find out whether AI pays for itself in your business. Here is how we price ours, as one example of a ladder built for owners instead of enterprises.
- A free 30-minute AI consultation. We look at where your hours go and what each option would cost to build and run, and you leave with a written plan whether or not you hire us.
- A $299 hands-on hour on Zoom, where we build your first real workflow with you, plus 14 days of email support. After that, consulting is $125 an hour. See how the AI consulting session works.
- Builds you pay for once: a single Agent from $499, and packages from $1,999, with no monthly license fee. Usage is billed at cost.
- A website from $749, or an app from $499, when the answer is something you need built.
When the answer is an operator, not a project
Some owners do not need a one-time project. They need someone to read the numbers every month and decide what to change next. That is a fractional COO, and it prices differently from a consultant because someone stays to run the answer. Commonly that costs $3,000 to $15,000 a month. Our COO Seat is 4% of your monthly revenue, from $1,000 a month and capped at $4,000, and it comes with the agents to steer by. If you are weighing that route, read how to hire a fractional COO first, and see our fractional COO page for the full pricing.
Questions that keep the bill honest
- What will exist when we are done that I can use without you?
- Is the price fixed, or hourly with a cap? Put the cap in writing.
- What do you run yourself today? Not advise on, run.
- What does it cost every month after launch, including usage?
- Who owns it, and can I take it with me if we part ways?
- What would you tell me not to buy?
Red flags
- A price before anyone has asked what is broken.
- A deck at the end and nobody responsible for follow-through.
- A long contract before you have seen one result.
- Promises of savings with no baseline to measure them against.
- No plan for what happens when the software changes underneath it.
Start with the cheapest useful step
If your first problem is missed calls, see what an AI receptionist costs before you hire anyone, because the answer is a flat price, not a consulting engagement. If you are not sure what your first problem is, that is what a free consultation is for.
We work with small businesses anywhere in the U.S. over Zoom, and in person in the Pittsburgh and Denver areas. Here is how it works in Pittsburgh and in Denver. Whatever you choose, ask every consultant the questions above, including us.
Questions owners ask
How much does an AI consultant cost for a small business?
Published 2026 guides list independent consultants at roughly $100 to $300 an hour, first projects from a few thousand dollars to $30,000 or more, and monthly retainers from about $1,500 to $8,000. Our own path starts with a free consultation, then a $299 hands-on hour, then $125 an hour.
Is it cheaper to pay by the hour or by the project?
A fixed-price project is easier to budget if the scope is written down. Hourly is fine for advice and coaching, but ask for a cap, because the bill is open-ended and nothing may be left running when the hours end.
Can a small business get AI consulting for under $500?
Yes. Our free 30-minute consultation costs nothing, and the hands-on session that builds your first real workflow is $299, with 14 days of email support.
What is the difference between an AI consultant and an AI builder?
A consultant advises and coaches. A builder finishes something that runs in your business. Many owners need the advice first and the build second, so ask which one you are paying for.
Do I need a monthly retainer?
Not to start. A retainer makes sense when you want someone to keep improving things and reading your numbers every month. If you only need one thing built, pay for the build.
How do I compare quotes from different AI consultants?
Ask each one what will exist when the work is done, whether the price is fixed or capped, what it costs every month after launch, and who owns the result.
